The Decision Architect
Founder, LumaThink, Singapore · Author, When Decisions Break
Built from practice, before it had a name.
Over 25+ years, Deepak has worked across financial services and healthcare in Asia-Pacific, Europe and North America, spanning institutional transformation, financial-market infrastructure, operating models, regulatory environments and technology-enabled change.
Across that work, one problem kept recurring: the distance between what leadership decided, what policy intended, what systems encoded, what people interpreted and what ultimately happened.
That recurring institutional problem became the foundation for Decision Engineering™.
Decision Engineering™
Decision Engineering™ examines how institutional purpose and policy become actual human and automated decisions, where that chain breaks, and how control can be rebuilt.
He developed the Decision Integrity Chain™ and the Fiduciary Gap™, and the standard of replayability: whether an institution can reconstruct what was decided, who or what had authority, which rules and data shaped the outcome, what was executed and what happened next.
Follow the decision
From institutional purpose and strategy through rules, data, judgment, authority and execution.
Replay what actually happened
Reconstruct the authority, rules, context, data, judgment and handoffs behind an outcome.
Make intervention possible
Define where authority sits, where accountability remains and where a decision can still be challenged or stopped.
Practice across institutions, markets and regulatory environments.
Deepak's earlier practice spans core banking, lending, cards, payments, treasury, wealth, trading, insurance, financial-market infrastructure and healthcare transformation. He has worked with global and regional institutions, technology leaders and regulators across 25+ jurisdictions.
The scale matters because Decision Engineering™ did not begin as an abstract model. It emerged from repeated execution and governance problems observed across complex institutional environments.
Practice became research. Research became a body of work.
Eight published SSRN papers examine replayability, protocol accountability, fiduciary gaps, institutional recoverability and the governance implications of autonomous execution. The wider Decision Engineering™ repository now spans 150+ institutional cases across banking, healthcare, AI governance, operations and transformation.
The book When Decisions Break translates the same problem for boards, executives and operators: why institutions lose control of their own decisions, and what it takes to get that control back.
